The Heritage Framework is the four-stage process behind every Hosts & Heritage engagement: Discover, Strategize, Implement, Optimize. It exists so that adopting AI feels considered rather than rushed — and so nothing distinctive about your organisation gets lost along the way.

Why a framework at all?

Because skipping any of these steps tends to produce the same outcome: a tool no one uses, or worse, a tool that silently changes the character of the work. The framework exists to keep you and your team in control at every step — and to give AI adoption the same care you would give any other important decision.

1. Discover

We sit down with you. We ask about your people, your quiet frustrations, your ambitions and the qualities that must be protected. We listen more than we speak.

What we look for: where the day loses shape, where knowledge lives in a single head, where the same conversation happens on repeat, and — just as important — what should absolutely not change. Discover produces a shared understanding of what makes your organisation worth remembering, and where it is currently under pressure.

  • A concise picture of your organisation, in your own words
  • A "protect list" — the qualities we will not touch
  • A "pressure list" — where time and capacity are quietly leaking

2. Strategize

We map meaningful AI opportunities against your context: value, effort, risk and fit with your team. We are equally clear about what AI should not touch. The output is a small, honest roadmap you can actually follow — not a strategy deck that dies on a shared drive.

Typical outputs from Strategize

  • Three prioritised opportunities, with trade-offs explained
  • Boundaries: what stays human, what gets a review step, what is fully automated
  • A phased timeline that fits your season and your team

3. Implement

We build alongside the people who will use the tools. Carefully. Nothing is switched on until it feels right and your team feels confident. Where possible, we start with quiet wins that build trust before touching anything closer to the heart of the work.

  • Working workflows integrated into the tools you already use
  • Hands-on training for the people who will run them
  • A soft launch with human review, before anything runs unsupervised

4. Optimize

We stay close after go-live. We measure, refine and embed. The point is not a one-off project — it is a sustainable practice your organisation can keep improving on its own.

  • A short review of what is working and what needs adjusting
  • Documentation your team owns and can update
  • A calm handover so you are not dependent on us to keep going
